Design an invoice document intake workflow before adding AI

Invoice extraction is only one step. Design receipt, duplicate checks, review, and export recovery before introducing AI into document intake.

An invoice document workflow should establish what was received, who owns the next decision, and whether an accepted document reached the destination system. AI can propose extracted fields. It should not define those operational rules or silently turn a readable attachment into an approved record.

This is a software workflow discussion, not accounting or tax guidance. The business owner must supply the acceptance rules for its own process.

Give every document a durable intake record

Create a receipt identifier before extraction starts. Keep the original file, arrival channel, sender context, organization, and processing history attached to it. A later parser run should create a new extraction version rather than overwrite the original evidence.

Uploaded files need their own security controls. OWASP’s file upload guidance recommends allowlisted extensions and size limits, and warns against trusting the supplied Content-Type header. Keep unvalidated files away from public delivery paths.

Assign an owner to rejected or unreadable uploads. Otherwise, a failed attachment can disappear behind a technically successful email receipt. The sender needs a clear acknowledgment of receipt that does not imply acceptance.

Separate extraction from acceptance

A small state model makes exceptions visible:

StateEvidence needed to leave it
ReceivedFile checks completed
ExtractedRequired fields proposed with source locations
Needs reviewA named reviewer resolves missing or conflicting values
AcceptedBusiness validation recorded against this version
Export pendingDestination acknowledges a stable external reference
ExportedDestination record ID stored locally

Rejected and cancelled are explicit exits, not miscellaneous errors. Preserve the reason and who made the decision.

Validate fields independently. A document can have a readable supplier name and an ambiguous identifier. Date formats and decimal separators also need deliberate handling when Spanish and English documents enter the same queue. Do not let a high overall extraction score override a missing required field.

A hypothetical duplicate that changes shape

Imagine an operations team receives a PDF by email, then a photo of the same invoice through a portal. The file hashes differ, so byte-level deduplication finds nothing.

Use the business’s chosen identity fields, such as supplier identifier and document number, to flag a possible duplicate within the correct organization. Do not automatically merge on amount alone. Two legitimate documents can share an amount, while a corrected document can reuse an identifier under rules the team must define.

In this example, a reviewer links both receipts to one accepted record and records why. If the destination times out during export, the workflow retries the same accepted record with the same operation identity. It does not rerun extraction and create a fresh export request.

Make the exception queue part of the product

Show queue age, assigned reviewer, reason for blocking, and the source beside proposed values. A reviewer should be able to request a replacement file without losing the receipt history. Limit who can view originals and avoid placing document contents in general application logs.

The next step is a tabletop exercise: walk one unreadable upload, one suspected duplicate, and one timed-out export through the proposed states. Bring the unresolved transitions into custom software development discovery. Choosing an extraction model becomes easier once the surrounding work is explicit.
